{"id":8081,"date":"2020-10-18T22:33:48","date_gmt":"2020-10-18T20:33:48","guid":{"rendered":"https:\/\/advancedfleetmanagementconsulting.com\/eng\/?p=8081"},"modified":"2020-10-18T22:33:48","modified_gmt":"2020-10-18T20:33:48","slug":"complex-fleet-electrification","status":"publish","type":"post","link":"https:\/\/advancedfleetmanagementconsulting.com\/eng\/2020\/10\/18\/complex-fleet-electrification\/","title":{"rendered":"Complex fleet electrification challenges made easy"},"content":{"rendered":"<p style=\"text-align: justify;\">Electrification experts from UPS, Volvo Group and Shell map out a beginner&#8217;s strategy to building an EV fleet.<\/p>\n<p style=\"text-align: justify;\">With the right plan and duty cycle, there\u2019s plenty to be excited about in regards to fleet electrification, a panel of sustainable trucking experts agreed during a webinar called <a href=\"https:\/\/www.youtube.com\/watch?v=K_bXI9WqsuA\" target=\"_blank\" rel=\"noopener noreferrer\">\u201cA Beginner\u2019s Guide to Electrification.\u201d <\/a><\/p>\n<p style=\"text-align: justify;\">\u201cA lot has changed over the last five years,\u201d said Patrick Browne, director of global sustainability at UPS, referring specifically to the medium-duty sector. \u201cBattery pricing is down, and we&#8217;re starting to get very close to cost parity with electric vehicles (EVs) versus a gasoline or diesel counterpart.\u201d<\/p>\n<p style=\"text-align: justify;\">That excitement may best be described in orders. UPS expects to add 10,000 electric vans from the U.K.-based Arrival and 1,000 from Cincinnati-based Workhorse, which has the added complexity of drone delivery.<\/p>\n<p style=\"text-align: justify;\">The panel also consisted of Aravind Kailas, the Advanced Technology Policy Director at Volvo Group, and Henrik Holland, COO at Greenlots, a Shell Energies company that provides EV charging solutions. They answered a wide range of questions on getting started, from infrastructure and incentives to managing expectations and best regions to start. The event was hosted by the nonprofit Driving Goodness Amplified.<\/p>\n<p style=\"text-align: justify;\">It is important to remember is that everyone\u2019s guidebook is going to look different, with Browne reiterating that there is no \u201csilver bullet.\u201d With that in mind, here\u2019s a sampling of insights that should provide sufficient ammo to help any fleet hit its first electric vehicle targets.<\/p>\n<h3 style=\"text-align: justify;\">Mapping out a strategy<\/h3>\n<p style=\"text-align: justify;\">\u201cWhat most people don&#8217;t know is that UPS has been testing alternative fuel vehicles since 1930, when we first started getting electric vehicles in our fleet,\u201d Browne relayed. That\u2019s more than 90 years of experience in some form or another of EVs, and the logistics company is already phasing out its first fleet of modern medium-duty electric box trucks.<\/p>\n<p style=\"text-align: justify;\">UPS is a clear sustainability leader and plans on cutting its absolute greenhouse gas emissions by 12% across its global ground operations by 2025, using 2015 as the baseline. One out of every four vehicles added to the fleet must use alternative power, from battery-electric to compressed natural gas, with the company&#8217;s Rolling Laboratory fleet comprising 10,300 vehicles; about 1,000 are fully electric or hybrids. UPS has also spent more than $1 billion in the last decade on developing these fuels, technologies and infrastructure to sustain them. The medium-duty trucks may drive as few as 10 miles to as many as 200 miles in a day.<\/p>\n<p style=\"text-align: center;\"><span data-embed-type=\"image\" data-embed-id=\"5f5a3e6edeae476d008b4580\"><img class=\" lazyloaded\" src=\"https:\/\/base.imgix.net\/files\/base\/ebm\/fleetowner\/image\/2020\/09\/ups_electric_truck__antique.5f5a3e6e005cf.png?auto=format&amp;fit=max&amp;w=1440\" alt=\"UPS' electric efforts date back to 1930.\" data-src=\"https:\/\/base.imgix.net\/files\/base\/ebm\/fleetowner\/image\/2020\/09\/ups_electric_truck__antique.5f5a3e6e005cf.png?auto=format&amp;fit=max&amp;w=1440\" data-image-id=\"5f5a3e6edeae476d008b4580\" \/><\/span><\/p>\n<p style=\"text-align: center;\"><span data-embed-type=\"image\" data-embed-id=\"5f5a3e6edeae476d008b4580\"><span class=\"caption\">UPS&#8217; electric efforts date back to 1930.<\/span><span class=\"credit\">Photo: UPS<\/span><\/span><\/p>\n<p style=\"text-align: justify;\"><span data-embed-type=\"image\" data-embed-id=\"5f5a3df0ae91177a008b457a\"><img class=\"lazyloaded aligncenter\" src=\"https:\/\/base.imgix.net\/files\/base\/ebm\/fleetowner\/image\/2020\/09\/arrival_ups_van.5f5a3df0149e8.png?auto=format&amp;fit=max&amp;w=1440\" alt=\"UPS has ordered 10,000 electric vans from Arrival.\" data-src=\"https:\/\/base.imgix.net\/files\/base\/ebm\/fleetowner\/image\/2020\/09\/arrival_ups_van.5f5a3df0149e8.png?auto=format&amp;fit=max&amp;w=1440\" data-image-id=\"5f5a3df0ae91177a008b457a\" \/><\/span><\/p>\n<p style=\"text-align: center;\"><span data-embed-type=\"image\" data-embed-id=\"5f5a3df0ae91177a008b457a\"><span class=\"caption\">UPS has ordered 10,000 electric vans from Arrival.<\/span><span class=\"credit\">Photo: UPS<\/span><\/span>However, the most simple way the delivery giant manages emissions is by whittling route length wherever possible.<\/p>\n<p style=\"text-align: justify;\">\u201cElectric vehicles are great, but at the end of the day, the greenest mile is the mile we never drive at all,\u201d Browne said. \u201cSo we&#8217;re always at that mindset of figuring out how do we eliminate miles first, and then think about switching over to all different types of alternatives.\u201d<\/p>\n<p style=\"text-align: justify;\">One way UPS does this for the last-mile segment is through its <a href=\"https:\/\/www.ups.com\/us\/en\/services\/e-commerce\/access-point-network.page\" target=\"_blank\" rel=\"noopener noreferrer\">Access Point network<\/a>, where customers can pick up parcels from consolidated pickup areas, such as a drug store chain or UPS Store, in their neighborhood as opposed to getting packages dropped off on their doorstep.<\/p>\n<p><center><iframe src=\"https:\/\/www.youtube.com\/embed\/1Ms6HYLpbPg\" width=\"560\" height=\"315\" frameborder=\"0\" allowfullscreen=\"allowfullscreen\"><\/iframe><center><\/center><\/center><\/p>\n<h3 style=\"text-align: justify;\">Consolidate communication<\/h3>\n<p style=\"text-align: justify;\">This year, Volvo Group, a leader in Class 8 truck production, began a far-reaching project called the <a href=\"https:\/\/www.fleetowner.com\/industry-perspectives\/the-open-road\/blog\/21122967\/takeaways-from-the-volvo-lights-showcase\" target=\"_blank\" rel=\"noopener noreferrer\">LIGHTS (Low Impact Green Heavy Transport Solutions) project<\/a>, representing $90 million in public-private investment and 15 partners for the purpose of discovering the best ways to implement Class 8 electric trucks. It\u2019s very complicated to meet all the regulatory requirements and guidelines, too, because you have so many different partners involved, and everybody needs their criteria met.\u201d<\/p>\n<p style=\"text-align: justify;\">The associated verticals include charging infrastructure, the software provider, engineering and the civil contractors who are getting used to working with high power equipment, and several layers of the supply chain, to name a few.<\/p>\n<p style=\"text-align: justify;\"><span data-embed-type=\"image\" data-embed-id=\"5f5a3fc0ae91177e008b4580\"><img class=\"lazyloaded aligncenter\" src=\"https:\/\/base.imgix.net\/files\/base\/ebm\/fleetowner\/image\/2020\/09\/volvo_lights_project.5f5a3fbf73dc3.png?auto=format&amp;fit=max&amp;w=1440\" alt=\"Volvo Lights Project\" data-src=\"https:\/\/base.imgix.net\/files\/base\/ebm\/fleetowner\/image\/2020\/09\/volvo_lights_project.5f5a3fbf73dc3.png?auto=format&amp;fit=max&amp;w=1440\" data-image-id=\"5f5a3fc0ae91177e008b4580\" \/><\/span><\/p>\n<p style=\"text-align: justify;\">Although it&#8217;s a daunting task, Kailas has a fix that should come as no surprise to those familiar with project management.<\/p>\n<p style=\"text-align: justify;\">\u201cWe have realized that having a single point of contact in every entity that is being a part of this project is very beneficial, but I think the big takeaway for all of us is that having clear communication will help get things flowing and build mutual respect,\u201d Kailas said.<\/p>\n<p style=\"text-align: justify;\">Communication should start now, as several factors working in an electric-curious fleet\u2019s favor currently exist, with Kailas citing the Advanced Clean Truck rule and NOx rule that the California Air Reserve Board (CARB) passed, as well as <a href=\"https:\/\/www.fleetowner.com\/equipment\/article\/21136679\/15-states-sign-zev-pact-diesel-industry-pushes-back\">the zero emissions pact<\/a> leaders from 15 states and Washington D.C. signed.<\/p>\n<p style=\"text-align: justify;\">\u201cThere&#8217;s a technology push, there&#8217;s a market pull, and then the policy or the regulatory push is also aiding this,\u201d Kailas said.<\/p>\n<h3 style=\"text-align: justify;\">Unlocking the grid<\/h3>\n<p style=\"text-align: justify;\">Providing enough electrons to these burgeoning fleets in lieu of an aging national power grid is a challenge Holland and Greenlots, which worked with Volvo Trucks for the LIGHTS project, happily accept. Holland sees opportunity within the complex problem of how to increase the variable load behind the meter on the customer premises and how to deliver the energy.<\/p>\n<p style=\"text-align: justify;\">\u201cI think that is a real systems challenge that we will have to deal with as a society, and, from a political perspective, decide how we&#8217;re going to invest in that space,\u201d he said.<\/p>\n<p style=\"text-align: justify;\">In the near-term, being \u201cable to smartly manage the charging of the vehicles on-site in conjunction with monitoring and managing a site load\u201d will be a top priority, and it is facilitated by Greenlots\u2019 \u201csmart charging\u201d software.<\/p>\n<p style=\"text-align: center;\"><span data-embed-type=\"image\" data-embed-id=\"5f5a3e58ae911787008b457c\"><img class=\"lazyloaded aligncenter\" src=\"https:\/\/base.imgix.net\/files\/base\/ebm\/fleetowner\/image\/2020\/09\/shell_charging.5f5a3e5772130.png?auto=format&amp;fit=max&amp;w=1440\" alt=\"Shell Charging\" data-src=\"https:\/\/base.imgix.net\/files\/base\/ebm\/fleetowner\/image\/2020\/09\/shell_charging.5f5a3e5772130.png?auto=format&amp;fit=max&amp;w=1440\" data-image-id=\"5f5a3e58ae911787008b457c\" \/><span class=\"credit\">Photo: Greenlots<\/span><\/span><\/p>\n<p style=\"text-align: justify;\">Another area to contemplate is on-site power generation and the formation of microgrids. Methods may include a photovoltaic system, hydrogen storage, and for now, even gas-fired power. \u201cThere&#8217;s a lot of diesel backups still in the market for these types of situations,\u201d Holland said.<\/p>\n<p style=\"text-align: justify;\">This may seem counterintuitive, but California is vulnerable to rolling blackouts, and while a customer may appreciate zero-emission goals, they probably would prefer they get their order on time instead of <a href=\"https:\/\/www.businesswire.com\/news\/home\/20200820005562\/en\/California-Heatwave-Extends-Week-PGE-Urges-Customers\">waiting for the community to turn their thermostats to 78 degrees F<\/a>.<\/p>\n<p style=\"text-align: justify;\">\u201cIf you have more flexible capacity, stored energy on-site in vehicle batteries, for example, some of that energy might be able to be utilized to balance some of that out,\u201d Holland said.<\/p>\n<p style=\"text-align: justify;\">A fleet ought to think long and hard what that balance looks like for them.<\/p>\n<p style=\"text-align: justify;\">\u201cIf sustainability is your primary driver, you might end up with a different solution than if pure total cost of ownership is your key driver,\u201d Holland said. \u201cSo I think really understanding what your true drivers are, and then thinking through what your fleet strategy is and what those use cases look like [will allow you to] hit and deliver on those value drivers.\u201d<\/p>\n<h3 style=\"text-align: justify;\">Do the math<\/h3>\n<p style=\"text-align: justify;\">Making a checklist and understanding immediate and future needs are also critical, Browne said. One way to start calculating electric capacity needs first, which is your end point, and working back to see how various trucks and what charging and grid configuration work best.<\/p>\n<p style=\"text-align: justify;\"><span data-embed-type=\"image\" data-embed-id=\"5f5a3e502433446c008b457d\"><img class=\"ls-is-cached lazyloaded aligncenter\" src=\"https:\/\/base.imgix.net\/files\/base\/ebm\/fleetowner\/image\/2020\/09\/ups_guideline_ev.5f5a3e4f98d94.png?auto=format&amp;fit=max&amp;w=1440\" alt=\"Ups Guideline Ev\" data-src=\"https:\/\/base.imgix.net\/files\/base\/ebm\/fleetowner\/image\/2020\/09\/ups_guideline_ev.5f5a3e4f98d94.png?auto=format&amp;fit=max&amp;w=1440\" data-image-id=\"5f5a3e502433446c008b457d\" \/><\/span><\/p>\n<p style=\"text-align: justify;\">A fleet also needs to factor in return on investment, because a project that burns cash to go green is destined\u00a0for failure.<\/p>\n<p style=\"text-align: justify;\">\u201cThis is invested capital, and what is that return on that working capital?\u201d Browne asked. \u201cYou have got to look at all the types of costs of ownership and everything that you&#8217;re going to be comparing, like electric versus diesel.\u201d<\/p>\n<p style=\"text-align: justify;\">Browne did affirm total cost of ownership is aided by reduced maintenance costs from eliminating the internal combustion engine, but new costs always pop up with new technology, such as smart charging. Unlike diesel or gas-powered trucks, battery-electric vehicles may offer opportunities for new funding assistance.
