Soft costs, which often are also hidden costs, can be more difficult for fleets to put their finger on.\u00a0<\/span><\/p>\n<div class=\"incontent02Ad\" style=\"text-align: justify;\"><\/div>\n<p style=\"text-align: justify;\"><span style=\"color: #0000ff;\">But, just because soft costs are tricky doesn\u2019t mean they can\u2019t be managed. Six strategies can help fleets identify and control soft and hidden costs they may not even know about today.\u00a0<\/span><\/p>\n<h5 style=\"text-align: justify;\"><span style=\"color: #0000ff;\"><strong>What Are Soft and Hidden Costs?<\/strong><\/span><\/h5>\n<p style=\"text-align: justify;\"><span style=\"color: #0000ff;\">To identify soft and hidden costs, it helps first to define them. \u00a0<\/span><\/p>\n<p style=\"text-align: justify;\"><span style=\"color: #0000ff;\">Steven Saltzgiver, director \u2013 business development for Mercury Associates, said soft costs are primarily \u201cindirect costs\u201d that are difficult to quantify in dollar values.\u00a0<\/span><\/p>\n<p style=\"text-align: justify;\"><span style=\"color: #0000ff;\">\u201cAn example of soft costs would be vehicle and employee downtime associated with an out-of-service asset,\u201d he said.\u00a0<\/span><\/p>\n<p style=\"text-align: justify;\"><span style=\"color: #0000ff;\">Additionally, according to Ed Petersen, CEO for Wrench, soft costs are generally categorized as expenses incurred that create lost revenue opportunities.\u00a0<\/span><\/p>\n<p style=\"text-align: justify;\"><span style=\"color: #0000ff;\">\u201cThis can be driven by vehicle downtime for unscheduled maintenance or routine preventative maintenance and loss of employee productivity managing these processes,\u201d he said. \u201cSoft costs have a direct impact on revenue-generating opportunities for fleets.\u201d<\/span><\/p>\n<p style=\"text-align: justify;\"><span style=\"color: #0000ff;\">Often, soft costs are also hidden costs. But Petersen distinguished hidden costs as \u201cexpenses incurred by a business not directly attributed to a normal business operating process or procedure.\u201d\u00a0<\/span><\/p>\n<p style=\"text-align: justify;\"><span style=\"color: #0000ff;\">Saltzgiver also cited other examples of hidden costs, including costs related to excessive vehicle age and equipment abuse by drivers. But sometimes hidden costs are associated with actions fleets don\u2019t do, such as:<\/span><\/p>\n<ul style=\"text-align: justify;\">\n<li><span style=\"color: #0000ff;\">Failure to take advantage of improved technology.\u00a0<\/span><\/li>\n<li><span style=\"color: #0000ff;\">Not training drivers, technicians, and other staff.<\/span><\/li>\n<li><span style=\"color: #0000ff;\">Failure to monitor technician productivity.<\/span><\/li>\n<li><span style=\"color: #0000ff;\">Failure to hold vendors accountable.<\/span><\/li>\n<li><span style=\"color: #0000ff;\">Not negotiating with outsourced vendors.<\/span><\/li>\n<\/ul>\n<p style=\"text-align: justify;\"><span style=\"color: #0000ff;\">Ultimately, the difference between soft and hidden costs is visibility.\u00a0<\/span><\/p>\n<p style=\"text-align: justify;\"><span style=\"color: #0000ff;\">\u201cMost soft costs are hidden costs until they get quantified,\u201d said Thomas Burlington, technical sales for Command Alkon. \u201cThese costs can include safety, productivity, downtime, and much more. It is essential these costs get identified and controlled in a trucking company.\u201d<\/span><\/p>\n<p style=\"text-align: justify;\"><span style=\"color: #0000ff;\">While there are many forms of soft and hidden costs for fleets, fortunately, there are practical strategies fleets can take to get them under control.<\/span><\/p>\n<h5 style=\"text-align: justify;\"><strong><span style=\"color: #0000ff;\">Reveal Costs Through\u00a0Documentation\u00a0<\/span><\/strong><\/h5>\n<p style=\"text-align: justify;\"><span style=\"color: #0000ff;\">Saltzgiver of Mercury Associates noted the first thing to do is document costs to bring them to light.\u00a0<\/span><\/p>\n<p style=\"text-align: justify;\"><span style=\"color: #0000ff;\">\u201cYou can\u2019t manage what you can\u2019t see,\u201d he said, recommending the following strategies:<\/span><\/p>\n<ul style=\"text-align: justify;\">\n<li><span style=\"color: #0000ff;\">Develop a comprehensive fleet cost allocation plan to identify, capture, and quantify all direct and indirect costs associated with managing your operation.\u00a0<\/span><\/li>\n<li><span style=\"color: #0000ff;\">Identify and create key performance indicators (i.e., metrics) to measure operational performance.<\/span><\/li>\n<li><span style=\"color: #0000ff;\">Implement an internal cost chargeback system to hold users accountable.<\/span><\/li>\n<li><span style=\"color: #0000ff;\">Routinely review and process-map (i.e., flowcharting) standard shop processes to identify waste (i.e., non-value work) and streamline to eliminate unnecessary costs.<\/span><\/li>\n<li><span style=\"color: #0000ff;\">Establish an annual budget that can be used as a measuring device in real-time.<\/span><\/li>\n<\/ul>\n<p style=\"text-align: justify;\"><span style=\"color: #0000ff;\">Upon following these steps, a fleet may still have some soft costs, but they\u2019ll no longer be hidden.<\/span><\/p>\n<figure class=\"article-img\" style=\"text-align: justify;\"><span style=\"color: #0000ff;\"><img class=\"wrapImageCMS aligncenter\" src=\"https:\/\/fleetimages.bobitstudios.com\/upload\/work-truck-online\/content\/article\/2020-04\/20200417-buttesandgravel_00014-__-720x516-s.jpg\" alt=\"While there are many forms of soft and hidden costs for fleets, fortunately, there are practical strategies fleets can take to get them under control.\u00a0 - Photo: COMMAND ALKON\" \/><\/span><figcaption class=\"caption-description\">\n<p style=\"text-align: center;\"><span style=\"color: #0000ff;\">While there are many forms of soft and hidden costs for fleets, fortunately, there are practical strategies fleets can take to get them under control.\u00a0 <\/span><span style=\"color: #0000ff;\">Photo: COMMAND ALKON<\/span><\/p>\n<\/figcaption><\/figure>\n<h5 style=\"text-align: justify;\"><strong><span style=\"color: #0000ff;\">Use Telematics<\/span><\/strong><\/h5>\n<p style=\"text-align: justify;\"><span style=\"color: #0000ff;\">In addition to setting up processes to track costs, telematics can also help reveal soft and hidden costs.<\/span><\/p>\n<p style=\"text-align: justify;\"><span style=\"color: #0000ff;\">One area telematics can offer visibility is fleet utilization, helping fleets reduce the costs associated with underused or idle vehicles.\u00a0<\/span><\/p>\n<p style=\"text-align: justify;\"><span style=\"color: #0000ff;\">\u201cMany truck fleets have utilized telematics devices to lower the costs related to asset capital and operating costs,\u201d said Saltzgiver of Mercury Associates. \u201cBy proactively identifying inactive vehicles and critical operational system components operations, it\u2019s not unreasonable to reduce fleet size by 10% and fuel costs by 5-10%.\u201d\u00a0<\/span><\/p>\n<p style=\"text-align: justify;\"><span style=\"color: #0000ff;\">Telematics can also be used to monitor other critical cost centers, like fuel (identifying excessive idling) and routing (wasted fuel due to additional route miles).<\/span><\/p>\n<p style=\"text-align: justify;\"><span style=\"color: #0000ff;\">Petersen of Wrench said telematics could make a difference with repairs, too.\u00a0<\/span><\/p>\n<p style=\"text-align: justify;\"><span style=\"color: #0000ff;\">\u201cRemote diagnostic solutions via telematics and conversational AI Engines allow for better visibility into issues with fleets and allow instant pricing for common repairs,\u201d he said. \u201cThis creates transparency for fleet managers, which drives efficiency throughout their fleet.\u201d<\/span><\/p>\n<p style=\"text-align: justify;\"><span style=\"color: #0000ff;\">Telematics can also help fleets identify driver behaviors that can result in increased hidden costs.\u00a0<\/span><\/p>\n<p style=\"text-align: justify;\"><span style=\"color: #0000ff;\">\u201cControlling driver behavior is very important,\u201d said Burlington of Command Alkon. \u201cWe use alerts and a driver scoring system to grade drivers. Drivers are graded on things like arriving later than the scheduled time, hard braking, hard accelerating, hard cornering, excess idle, taking longer than allowed at the load or delivery site, and stopping between the load and delivery sites. Most of these behaviors waste fuel and decrease the safety of the fleet.\u201d<\/span><\/p>\n<p style=\"text-align: justify;\"><span style=\"color: #0000ff;\">Another operator behavior that can waste fuel and increase costs is idling. Telematics devices can track this behavior so operators can be coached appropriately. The result? Managed costs.\u00a0<\/span><br \/>\n<span style=\"color: #0000ff;\">\u201cExcess idling is expensive; it wastes fuel and can shorten the life of the equipment,\u201d Burlington said. \u201cDrivers are happy to idle their equipment to keep warm in the winter or cool in the summer. To control excess idling, we set alerts, so the driver and dispatcher are alerted when a driver has idled over a certain time.\u201d<\/span><\/p>\n<h5 style=\"text-align: justify;\"><strong><span style=\"color: #0000ff;\">Track Driver Metrics<\/span><\/strong><\/h5>\n<p style=\"text-align: justify;\"><span style=\"color: #0000ff;\">In addition to driver behavior, tracking driver productivity can also reveal hidden costs. Burlington of Command Alkon said establishing a benchmark for driver productivity can show spikes or lags.\u00a0<\/span><\/p>\n<p style=\"text-align: justify;\"><span style=\"color: #0000ff;\">For instance, for construction haulers driving dump trucks, Burlington recommends establishing a dollar per hour that the driver is generating for the company, either for tonnage or per load hauls.\u00a0<\/span><\/p>\n<p style=\"text-align: justify;\"><span style=\"color: #0000ff;\">\u201cThe driver\u2019s loop times can be assessed in real-time and compared with other drivers on the same job,\u201d he said. \u201cAlerting the driver when they are in excess loading or unloading times will also increase their productivity.\u201d<\/span><\/p>\n<div class=\"widget-right-box\" style=\"text-align: justify;\">\n<h5><strong><span style=\"color: #0000ff;\">Tips to Reduce Fleet Costs<\/span><\/strong><\/h5>\n<p><span style=\"color: #0000ff;\">Four additional ways that truck fleets can help reduce costs include:\u00a0<\/span><\/p>\n<ul>\n<li><span style=\"color: #0000ff;\"><strong>Tires<\/strong>. Choosing the right tires and properly maintaining them can significantly lower fleet fuel expenses and extend tire life.<\/span><\/li>\n<li><span style=\"color: #0000ff;\"><strong>Proper Spec\u2019ing. <\/strong>Spec trucks for cost reductions, making sure all components \u2014 the drivetrain, tires, engine, and aerodynamics \u2014 are properly matched to boost fuel efficiency.<\/span><\/li>\n<li><span style=\"color: #0000ff;\"><strong>Test out Trends<\/strong>. Keep up on the latest fleet management trends and pilot the ones that make sense for your operation. If they work, use them.<\/span><\/li>\n<li><span style=\"color: #0000ff;\"><strong>Driver Safety &amp; Safety Technology<\/strong>. Establishing a robust fleet safety policy and finding ways to ensure it\u2019s being followed can not only save money, but also lives.<\/span><\/li>\n<\/ul>\n<\/div>\n<p style=\"text-align: justify;\"><span style=\"color: #0000ff;\">Tangential to driver productivity is tracking the beginning and end of the driver\u2019s day. Let\u2019s say a driver clocks in early, but chats with a coworker before beginning the work. Or, a driver may arrive back but linger for a while before clocking out. Those unproductive times can add up quickly to become a substantial hidden cost.\u00a0<\/span><\/p>\n<p style=\"text-align: justify;\"><span style=\"color: #0000ff;\">\u201cWe control the beginning and end of their day by sending a schedule from dispatch to the truck. The device in the truck becomes the driver\u2019s timecard. Once the driver logs in, we begin tracking them as they do their pre-trip and head out of the yard,\u201d Burlington said. \u201cAt the end of the day, once the driver arrives back at the yard, we can allow so much time for their post-trip inspection and fueling, and then we can auto-log them out.\u201d<\/span><\/p>\n<h5 style=\"text-align: justify;\"><span style=\"color: #0000ff;\"><strong>Reduce Downtime with Mobile Maintenance<\/strong><\/span><\/h5>\n<p style=\"text-align: justify;\"><span style=\"color: #0000ff;\">Maintenance is one area that can come with a host of hidden costs. For instance, fleets may not recognize the costs associated with the time employees spend traveling to a shop to drop off or pick up a truck. Likewise, when trucks are left at a shop, fleets lose visibility that can result in unnecessary costs.\u00a0<\/span><\/p>\n<p style=\"text-align: justify;\"><span style=\"color: #0000ff;\">\u201cLack of continuity in pricing and procedures from service providers are costs that can be impactful,\u201d said Peterson of Wrench. \u201cIn other words, often fleets drop the vehicle off at a shop and then wait for the shop to call back with the problem and the cost. There is no visibility into the process beyond this communication.\u201d<\/span><\/p>\n<p style=\"text-align: justify;\"><span style=\"color: #0000ff;\">A mobile maintenance program is one way to reduce the soft and hidden costs associated with preventive maintenance. Mobile maintenance programs allow fleets to schedule maintenance on days and times when vehicles are idle, including nights and weekends. This solution is especially helpful for fleets with tight delivery windows and hours-of-service (HOS) regulations.<\/span><\/p>\n<p style=\"text-align: justify;\"><span style=\"color: #0000ff;\">Mobile maintenance allows routine preventive maintenance (PM) to be performed during non-revenue-producing hours. This timing helps minimize downtime related to maintenance, maximizing the productivity of assets, and eliminating some of the soft costs associated with lost productivity.\u00a0<\/span><\/p>\n<p style=\"text-align: justify;\"><span style=\"color: #0000ff;\">\u201cUltimately, soft costs associated with fleet repair and maintenance create lost revenue-generating opportunities every day,\u201d Peterson said. \u201cThis is why fleet managers are turning to mobile maintenance and repair services that dramatically reduce or even eliminate soft costs by delivering core service on location and during off-hours.\u201d<\/span><\/p>\n<h5 style=\"text-align: justify;\"><strong><span style=\"color: #0000ff;\">Fine Tune Truck Replacement Cycles<\/span><\/strong><\/h5>\n<p style=\"text-align: justify;\"><span style=\"color: #0000ff;\">Many fleets are already familiar with the hard costs associated with getting replacement cycles right: Items like higher parts, labor, and fuel costs for the trucks you hang on to and acquisition costs for new models. But, there are soft costs, too.<\/span><\/p>\n<p style=\"text-align: justify;\"><span style=\"color: #0000ff;\">For instance, newer models may come with features that make it easier for drivers to do their jobs, meaning fleets miss out on productivity gains by holding on to older models.\u00a0<\/span><\/p>\n<p style=\"text-align: justify;\"><span style=\"color: #0000ff;\">Bringing on new units can also have an impact on driver satisfaction. With driver turnover being an ongoing challenge, operating better trucks can improve satisfaction and ultimately reduce the soft costs associated with losing drivers and hiring new ones.\u00a0<\/span><\/p>\n<p style=\"text-align: justify;\"><span style=\"color: #0000ff;\">As fleets perform the balancing act of determining the proper replacement cycle, factoring in soft costs can help fine-tune the timing. To minimize the total cost of ownership, Saltzgiver of Mercury Associates recommended that fleet managers conduct regular analyses of direct and indirect costs to determine optimal lifecycles for key asset classes.<\/span><\/p>\n<h5 style=\"text-align: justify;\"><span style=\"color: #0000ff;\"><strong>Rein in Insurance Costs<\/strong><\/span><\/h5>\n<p style=\"text-align: justify;\"><span style=\"color: #0000ff;\">Although insurance is often considered a hard cost, rising premiums can become a hidden cost of its own.<\/span><\/p>\n<p style=\"text-align: justify;\"><span style=\"color: #0000ff;\">How do you mitigate premium increases? Look at your operation the way an underwriter would. Does your fleet look like it poses an acceptable risk to the insurer? Or are there red flags?
